What is Agentic AI?

Agentic AI is software where an LLM is not just answering questions — it is invoking tools, making decisions, taking actions in external systems, and managing multi-step workflows over time. Agents have memory, state, escalation paths, and tool permissions. They are operational software, not chat demos.

Agentic AI in one paragraph

Agentic AI describes systems where an AI model — typically an LLM like Claude — operates as an autonomous or semi-autonomous decision-maker, not just a response generator. An agent reads its environment, decides what to do next, invokes tools to take action, observes the result, and loops. The agent has goals, state, and a degree of autonomy. The shift from "AI as chat assistant" to "AI as operational system" is the agentic shift.

Single-agent versus multi-agent

Two architectural patterns:

  • Single-agent: One LLM-driven loop reading state, deciding, acting, looping. Most production agents are single-agent — simpler, easier to debug, lower cost. Examples: customer-support deflection agent, document-processing agent, exception-triage agent.
  • Multi-agent: Multiple LLM-driven processes coordinating via shared state or peer-to-peer messaging. Examples: hierarchical (manager agent assigns work to specialist agents), peer-to-peer (agents collaborate without central coordination). Multi-agent comes with its own failure modes — orchestration deadlocks, cost amplification, debugging complexity. We deploy it when the workload genuinely needs it, not by default.

Production-grade agentic AI

Most agentic-AI demos skip the parts that matter at scale. Production agents need:

  • Durable state — the agent must survive process restarts without losing context
  • Failure-mode-first design — what does the agent do when uncertain, who does it escalate to
  • Tool permission scoping — the agent can only invoke tools it has been granted; destructive tools are gated
  • Human-in-the-loop checkpoints — high-consequence actions require human approval
  • Evaluation harness — continuous evaluation across happy-path and adversarial scenarios
  • Observability — per-step traces, decision-rationale logging, action audit trails
  • Cost controls — per-action cost telemetry, short-circuit logic, model routing

Where agentic AI is production-ready in 2026

The honest answer: some workloads, not others.

Production-ready: customer-service deflection, document processing, KYC summarisation, exception-handling, freight-booking triage, AML alert pre-classification, prior-authorisation drafting.

Not production-ready: fully autonomous high-consequence financial decisions, autonomous medical diagnosis, fully unsupervised legal-binding action.

The difference is the consequence of being wrong. Where the cost of an error is bounded and recoverable, agents work. Where the cost of error is unrecoverable, the human stays in the loop.
